When Escalation Becomes Rational: A Reframing
The sunk cost fallacy isn't actually a fallacy—it's a rational response to how we've structured our commitments.
We've been taught to see escalation of commitment as a cognitive error. A company invests $5 million in a failing product line and commits another $3 million to save it. A researcher pursues a hypothesis that contradicts emerging evidence but doubles down on the experiment. A consumer stays with a service provider despite superior alternatives because they've already invested time learning the system. The textbook diagnosis: irrational attachment to past investment.
But this framing misses something fundamental about how decisions actually work in human systems. The problem isn't that people are bad at ignoring sunk costs. The problem is that we've designed environments where continuing with a commitment often delivers genuine, forward-looking benefits that have nothing to do with the past.
Consider the product line example more carefully. Yes, the initial $5 million is gone. But the company has built supply chains, trained staff, established customer relationships, and developed institutional knowledge specific to that product. Walking away means losing all of that. The $3 million isn't being thrown at a dead investment—it's being deployed to leverage assets that only exist because of the prior commitment. From this angle, escalation isn't irrational. It's a rational calculation about the value of accumulated infrastructure.
The same logic applies to consumer behavior. Switching costs are real. When you've spent months learning a platform's interface, building a network within it, or configuring it to your preferences, that represents genuine value. The decision to stay isn't sentimental attachment to money already spent. It's a forward-looking assessment: the friction of switching, multiplied by the probability that the alternative will actually be better, often doesn't justify the move. Behavioral economics has documented this extensively—and it's not a bias. It's accurate cost-benefit analysis in a world where switching isn't free.
The deeper insight is about path dependence. Once you've committed to a direction, the landscape changes. New options become available. Relationships deepen. Expertise accumulates. These aren't illusions created by cognitive bias. They're real structural features of the commitment itself. A researcher who has spent two years on a hypothesis has built a body of preliminary data, developed specialized measurement techniques, and established credibility in a particular domain. That researcher isn't irrational to continue—they're leveraging genuine advantages that only exist because of the prior commitment.
This reframing has practical implications for how we should think about retention and loyalty. If escalation of commitment is often rational, then the question isn't how to eliminate it—it's how to ensure that the benefits of continuing are genuine and aligned with customer or stakeholder interests.
For a brand or service provider, this means the real work isn't preventing customers from escalating their commitment. It's ensuring that continuing with you actually delivers increasing value. The more a customer invests in your ecosystem—whether through learning, customization, or social integration—the more valuable staying becomes. This isn't manipulation. It's the natural consequence of deepening relationships.
The behavioral insight here is subtle but important: people don't need to be tricked into staying. They need to experience genuine benefits from the accumulated infrastructure of their commitment. A platform that gets better as you use it, that learns your preferences, that connects you to others who share your interests—these create real reasons to continue that have nothing to do with sunk costs.
The mistake in traditional escalation-of-commitment research is treating the past and future as separate. They're not. The past creates the conditions that make the future valuable. When we stop seeing escalation as a bias and start seeing it as a rational response to accumulated value, we understand something important about how loyalty actually works.
It's not about forgetting what you've invested. It's about recognizing that what you've invested has made the path forward genuinely better than the alternatives.
